Choosing an agency for a high-stakes build is a risk decision, not a vendor checkbox. The quality of the selection conversation is often a leading indicator of delivery quality.
"We can build it in any platform."
Generalism is often sales positioning, not delivery conviction. Strong teams can explain their default stack and failure-mode experience clearly. "Whatever you prefer" is usually not a reassuring answer.
"We have a template that gets you 80% there."
Templates accelerate generic output. They do not solve the high-value 20% where differentiation, custom logic, and integration depth actually live. That gap is where technical debt usually starts.
"We can start next week."
Immediate availability is not automatically bad, but it requires clarity. Ask who exactly will work on the build, what they are currently finishing, and how workload allocation is managed.
"SEO is included."
Ask for definition. Many teams mean metadata fields and sitemap generation. That is not the same as structural performance SEO, schema quality, crawl strategy, and technical governance.
"We will figure out scope as we go."
Iterative delivery is not the same as undefined scope. Good teams still define success boundaries, risk assumptions, and change-handling rules before development burn begins.
"Developers are offshore but PM is local."
This can work with strong governance. It fails when senior technical decision-making, review quality, and communication expectations are not explicitly defined.
"We have done 200 sites."
Volume is not a quality signal by itself. Better signals include maintainability, client retention beyond launch, and ability to discuss architectural decisions from comparable projects.
"It looked great."
Visual polish is visible. Code quality, performance stability, and operational ownership are less visible but carry most long-term risk. Ask for production performance signals and post-launch maintainability evidence.
What to ask instead
- What is your default stack and when do you reject it?
- How do you scope and control change requests before delivery starts?
- What are your quality gates for performance, accessibility, and regression?
- Who are the named senior contributors on this project?
- Can we speak with a client still working with you 12-18 months after launch?
Agency selection quality determines build quality. The goal is not to choose the most persuasive pitch. The goal is to choose the team with the most reliable operating model under pressure.
